Stepping into Technical Leadership During Project Recovery at Tech Fleet

Rebuilt platform UI and direction for producers and evaluators.
I joined Tech Fleet as a developer candidate for Phase 6 of Project Ruminate, a platform designed to connect local food producers, distributors, and evaluators. During the interview process, I was selected as one of two Development Team Co-Leads, largely based on my prior leadership experience supervising clinical teams and managing multidisciplinary programs.
After being selected, the other co-lead and I helped interview candidates, build our development team, and establish our initial sprint and communication structure. We expected to be continuing development on an existing project with a clear handoff from prior teams.
Shortly before development began, we learned that the previous development team had exited unexpectedly following disagreements with the client regarding project goals, expectations, and direction. As a result, our team inherited a project with very limited documentation and no formal technical transition process.
Before we could begin implementing new features, we first had to understand what had actually been built. This required tracing legacy Firebase resources, recovering documentation dating back to Phase 4, auditing prior deployments, and reconstructing the technical history of the application.
The limited Phase 5 documentation indicated a stack built using React, TypeScript, TailwindCSS, and Firebase. As we worked with stakeholders, the product vision evolved significantly, requiring us to support a migration to Next.js 15 while preserving existing Firebase infrastructure and establishing a foundation for future growth.
